A short, fast-running diagnostic companion to the Operator Playbooks volume on cash flow. This is not the full book. It is a quarterly recalibration instrument built on top of it.
The weekly-rhythm tools detect cash signals as they happen. The quarterly tools do something different: they sit the operator down, once every three months, and audit the structural assumptions underneath the cash position. Emergency runway gets computed against current burn, not last quarter's. Debt structure gets stress-tested against plausible scenarios before the next renewal. And for operators heading into private placements, IPOs, or major credit rounds, the cash story gets reconstructed with the documentation a sophisticated buyer will actually demand.
A six-question diagnostic intake at the front routes the reader to the right starting tool based on which calibration is most overdue. An operator carrying a single customer at thirty percent of revenue starts in a different place than one with two facilities financed under separate credit lines.
The three tools, each designed to be run once per quarter:
Emergency Runway Calculation. A two-hour structured calculation that tells the operator how many weeks the business can survive if a major cash inflow stops tomorrow. Two worked examples: a B2B wholesale distributor handling a receivable default, and a project-based fabrication contractor in Jawa Timur facing a contract cancellation.
Debt-Structure Scenario Model. Stress-tests the existing debt structure (working capital lines, term loans, supplier credit) against three plausible scenarios before the next renewal cycle. Two worked examples: a service business handling a KMK working-capital renewal, and an export garment manufacturer with a multi-facility two-entity credit structure approaching its annual review.
Pre-Round Cash Story Reconstruction. Builds the documented cash narrative that private investors, syndication banks, and IPO underwriters actually demand. Two worked examples: a regional F&B distributor preparing for private placement, and a multi-entity property services firm reconstructing its cash story late in a syndication request.
Each tool carries a self-scoring rubric, a quick decision tree, and tier adaptations for single-owner shops, mid-tier businesses, and pre-IPO operations. The quarterly plan at the back sequences the three tools across one full quarter so the recalibration discipline forms without overload.
This companion was written from the seat of an operator running businesses in Indonesia. Examples, currency, and texture reflect that origin. The frameworks apply broadly to small and mid-sized businesses in other emerging markets and to many developed-market SME settings.
What this companion does NOT do
Replace Cash Flow Management Essentials (Operator Playbooks 02). It assumes the parent book has been read.
Substitute for the weekly-rhythm tools. Those detect signals; these recalibrate the structure.
Address crisis-response cash work; that lives in the Cash Under Pressure companion.
Who This Is For
Operators running the weekly cash checks who now need the quarterly recalibration that closes the loop.
Owners with debt structures up for renewal who want a structured scenario test before the meeting.
Mid-tier directors heading into private placements, IPOs, or major credit rounds who need the cash story reconstructed with documentation buyers will actually demand.
