A short, fast-running diagnostic companion to the Operator Playbooks volume on cash flow. This is not the full book. It is a crisis-response instrument built on top of it.
The weekly tools detect cash signals as they happen. The quarterly tools recalibrate cash structure. The frameworks here do something different. They sit unused most weeks, then pull off the shelf the moment a specific cash trigger fires: a major customer asks for a 60-day extension on a sizeable receivable, a key supplier accelerates payment terms from net-60 to net-30, or revenue drops 30 percent without warning. Cash crises run on a faster clock than pricing or cost crises. The mistake operators make in these moments is committing before the calculation is ready.
A six-question diagnostic intake at the front identifies which trigger has fired and routes the reader to the right framework.
The three tools, each designed for one specific trigger:
Customer Payment Extension Decision Map. Used the moment a major customer asks for an extension on a sizeable receivable. Computes the cost of the extension against the relationship value and produces a structured counter-offer ladder before any reply is sent. Two worked examples: an office supplies distributor facing a 60-day request, and a garment accessories manufacturer exporting to Vietnam facing a similar ask through WhatsApp.
Supplier Term Acceleration Response. Run within forty-eight hours of a supplier announcing tightened payment terms. Reconstructs the working capital impact, computes the negotiation position, and produces a counter-offer that is structurally defensible. Two worked examples: a manufacturing operator facing a net-60 to net-30 shift, and a building materials distributor facing a sole-sourced supplier moving from net-45 to net-21.
Sudden Revenue Drop 90-Day Survival Plan. Run when revenue drops thirty percent or more without warning. A four-zone matrix routes each cost line to immediate cut, deferred cut, hold, or invest, while the receivables and payables are restructured to extend the runway. Two worked examples: a marketing agency losing two retainer clients in one quarter, and a catering operation losing a government contract with three weeks' notice.
Each tool carries a self-scoring rubric, a quick decision tree, and tier adaptations for single-owner shops, mid-tier businesses, and pre-IPO operations. The response plan at the back sequences the three frameworks across the first 48 hours, the first week, and the first month after a trigger fires, with explicit urgency adaptations for the cash domain.
This companion was written from the seat of an operator running businesses in Indonesia. Examples, currency, and texture reflect that origin. The frameworks apply broadly to small and mid-sized businesses in other emerging markets and to many developed-market SME settings.
What this companion does NOT do
Replace Cash Flow Management Essentials (Operator Playbooks 02).
Substitute for the weekly-rhythm or quarterly-review companions.
Generate emotional resilience for the operator. Cash crises are stressful; the worksheets handle the structured part of the response, not the human part.
Who This Is For
Operators facing a specific cash trigger right now.
Owners who have run the weekly and quarterly companions and want the third leg of the rhythm-calibration-response triad.
Mid-tier directors who need structured pre-call analysis before any major cash conversation lands.
