When the Supplier Moves First is the crisis-response instrument built on top of Vendor Negotiation Playbook (Operator Playbooks 04). The weekly and quarterly companions build the data foundation and recalibrate vendor structure. The three frameworks here handle what happens when a specific vendor trigger fires before the operator is ready. A six-question diagnostic intake identifies which trigger has fired and routes to the right framework.
Three tools, each designed for one specific trigger:
Price Hike Response Worksheet. Used the moment a supplier sends a written hike notice. Reconstructs the cost of switching against the cost of accepting and produces a structured counter-position before the response deadline. Two worked examples: a Bandung garment accessories supplier responding to an 8-percent hike on synthetic fabric, and a Makassar marine hardware importer responding to a 12-percent hike on stainless steel fittings sourced from Gresik.
Exclusivity-Offer Evaluation. Run when a vendor offers a discount in exchange for sole-source commitment. Computes the discount value against the lock-in cost across the contract lifetime. Two worked examples: a Bogor food distributor evaluating a corrugated packaging exclusivity offer where the discounted price still sat above BATNA, and a Surabaya plastic injection molding manufacturer evaluating an ABS resin offer where the discounted price undercut BATNA but the escalation clauses still demanded a counter-proposal.
Capacity Constraint Response. Run within 48 hours of a vendor announcing capacity constraints that affect existing or planned orders. Combines safety-stock recalculation, customer-commitment timeline mapping, and emergency-source qualification. Two worked examples: a Jakarta consumer goods manufacturer with a domestic adhesive constraint where partial BATNA already exists, and a Yogyakarta furniture exporter facing a custom bracket constraint with European buyer penalty clauses and zero pre-qualified backup.
Each tool carries a self-scoring rubric, a decision tree, and tier adaptations for single-owner shops, mid-tier businesses, and pre-IPO operations. The response plan sequences the three frameworks across the first 48 hours, the first week, and the first month after a trigger fires.
Written from the seat of an operator running businesses in Indonesia. The Price Hike Response Worksheet, Exclusivity-Offer Evaluation, and Capacity Constraint Response frameworks apply broadly to small and mid-sized businesses in other emerging markets and in many developed-market SME settings.
What this companion does NOT do
Replace Vendor Negotiation Playbook (Operator Playbooks 04). It assumes the parent book has been read.
Substitute for the weekly-rhythm or quarterly-review companions. Those build the data foundation; this handles crisis-response.
Resolve relationship damage after a vendor crisis. The worksheets handle the structured decision; the conversation is still the operator's.
Who This Is For
Operators facing a specific vendor trigger right now and needing structured response logic before any commitment lands.
Owners with concentrated supplier exposure who need documented pre-call analysis before the response window closes.
Mid-tier directors who want a documented decision trail before any major vendor crisis response is communicated.
