A short, fast-running diagnostic companion to the Operator Playbooks volume on inventory. This is not the full book. It is a routing instrument built on top of it.
Stock that sleeps is capital that is locked. Most operators discover the lock from the bookkeeper's quarterly close, which is the slowest possible signal. This companion installs three weekly tools that detect stock signals upstream of the close, sequenced across thirty days so the habit forms without overload.
A six-question diagnostic intake at the front routes the reader to the right starting tool based on where the inventory detection is weakest.
The three tools, in the order most operators run them after the diagnostic:
Days-Cover Trigger. Twenty minutes a week catching SKUs whose forward cover has shifted enough to threaten either a stockout or a quiet capital lock. Two worked examples: a hardware distributor running a stable B2B catalogue, and a multi-location batik textile retailer in Surabaya managing three retail locations plus a wholesale desk.
Monthly Slow-Mover Review. A consolidated end-of-month look at every SKU that did not move enough to justify its shelf position, with structured decisions on each. Two worked examples: a consumer goods distributor with FMCG sales cycles, and a B2B electrical components wholesaler in Semarang carrying 146 units of a discontinued LED panel from a speculative bulk-discount purchase.
Reorder-Trigger Check. Five minutes before any reorder above a defined threshold, a structured test that determines whether the standard reorder-point logic still applies given current demand signals. Two worked examples: an industrial spare parts distributor, and a cold-chain food distributor in Makassar managing perishable stock with predictable Ramadan and Eid seasonal spikes.
Each tool carries a self-scoring rubric, a quick decision tree, and tier adaptations for single-owner shops, mid-tier businesses, and pre-IPO operations. A thirty-day plan at the back sequences the three tools so the rhythm forms without overload.
This companion was written from the seat of an operator running businesses in Indonesia. Examples, currency, and texture reflect that origin. The frameworks apply broadly to small and mid-sized businesses in other emerging markets and to many developed-market SME settings.
What this companion does NOT do
Replace Inventory Optimization Techniques (Operator Playbooks 03).
Address quarterly recalibration or crisis-response inventory work; those tools live in the other two op-03 buckets.
Who This Is For
Operators managing inventory without dedicated planners, who want a routed weekly instrument.
Owners whose stock-on-hand has drifted from the assumptions in the original buying plan.
Mid-tier directors who want a structured weekly rhythm before the next reorder cycle locks more capital.
