The Margin Leak Finder is the weekly-rhythm instrument built on top of Pricing Strategy Fundamentals (Operator Playbooks 05). It does not re-explain the pricing framework from the parent book. It gives three weekly tools, sequenced across thirty days, that locate the specific sources of margin drift before they compound into a cash problem.
A six-question diagnostic intake routes the reader to the right starting tool based on where the actual leak is most likely to sit. An operator whose top-three SKUs have not been costed in six months starts in a different place than one whose sales team gives discounts without an approval layer.
Per-SKU Cost-vs-Price Reconciliation. Twenty minutes a week catching the gap between what a product actually costs and what it is currently priced at, before that gap becomes visible only in the bank balance. Two worked examples: a home goods retailer with five SKUs, and a small fabrication shop quoting custom welded structures.
Monthly Price-Change Review Log. One row per pricing decision, including holds and investigations that did not result in a change. The log makes the review habit visible and creates the audit trail that answers "why is this priced the way it is?" twelve months from now. Two worked examples: a food manufacturer reconstructing six months of decisions, and a leather goods workshop managing pricing across three channels with different cost structures.
Discount Approval Gate. Five minutes before any discount conversation. The break-even formula determines whether the volume the discount requires is achievable from the order currently on the table. Two worked examples: a B2B distributor with a volume request, and an engineering services firm at contract renewal.
Each tool carries a self-scoring rubric, a decision tree based on the score, and tier adaptations for a single-owner shop, a mid-tier business, and a pre-IPO operation. A thirty-day plan sequences the three tools so the habit forms without overload. A cross-reference chapter routes the reader to the right next book based on what the worksheets surface.
Written from the seat of an operator running businesses in Indonesia. The Per-SKU Cost-vs-Price Reconciliation, Monthly Price-Change Review Log, and Discount Approval Gate frameworks apply broadly to small and mid-sized businesses in other emerging markets and in many developed-market SME settings.
What this companion does NOT do
Replace Pricing Strategy Fundamentals (Operator Playbooks 05). It assumes the parent book has been read.
Generate prices from scratch. The tools detect drift and gate decisions; they do not derive starting prices.
Address competitive crises or one-time scenario responses. Those tools live in a different bucket.
Who This Is For
Operators who downloaded the free Operator Playbooks worksheet pack and want a routed instrument that says, in sequence, what to run first.
Owners managing pricing decisions without a finance team who want a thirty-day plan to install the discipline.
Mid-tier directors whose sales teams give discounts without authority limits, who need a structured gate before the next negotiation.
