When a Competitor Cuts is the crisis-response instrument built on top of Pricing Strategy Fundamentals (Operator Playbooks 05). The weekly and quarterly companions handle steady-state detection and structural recalibration. The three frameworks here sit unused most weeks, then come off the shelf the moment a specific pricing trigger fires: a competitor cuts, a major customer demands an unprecedented discount, or a key raw material jumps more than five percent in a single week. The mistake operators make in these moments is not responding too slowly. It is responding before the numbers are ready.
A six-question diagnostic intake identifies which trigger has fired and routes to the right framework. Three tools, each designed for one specific trigger:
Match-Hold-Differentiate Decision Tree. The first thirty minutes after a competitor announces a significant price cut. A structured four-question test that determines whether the right response is to match the cut, hold prices and reposition the value proposition, or differentiate at the customer level. Two worked examples: a commodity packaging supplier responding to a large-format aggregator, and a fabrication shop responding to a low-cost regional welder taking market-rate work.
Two-Lever Negotiation Map for Customer Discount Requests. Used when the largest single customer requests a discount that, if approved, materially affects company-level margin. A pre-meeting structured analysis that maps the request against two levers (concession and condition) before any number is offered. Two worked examples: a domestic cleaning supplies distributor, and a B2B export account selling brass garment accessories into European markets.
Four-Zone Response Map for Raw Material Cost Shocks. Run within forty-eight hours of a confirmed input cost jump greater than five percent on a key component. A four-zone matrix routes each affected SKU to: pass through, partial absorb with a documented timeline, full absorb with a scheduled review, or pause. Two worked examples: a catering operation absorbing a flour shock, and a metal trim manufacturer responding to a brass coil price reset driven by currency movement.
Each tool carries a self-scoring rubric, a decision tree, and tier adaptations for single-owner shops, mid-tier businesses, and pre-IPO operations. The response plan sequences the three frameworks across the first 48 hours, the first week, and the first month after a trigger fires.
Written from the seat of an operator running businesses in Indonesia. The Match-Hold-Differentiate Decision Tree, Two-Lever Negotiation Map, and Four-Zone Response Map frameworks apply broadly to small and mid-sized businesses in other emerging markets and in many developed-market SME settings.
What this companion does NOT do
Replace Pricing Strategy Fundamentals (Operator Playbooks 05). It assumes the parent book has been read.
Substitute for the weekly-rhythm or quarterly-review companions. Those handle detection and calibration; this handles crisis-response.
Handle the customer communication after the pricing decision is made. The worksheets produce the structured decision; the conversation is the operator's.
Who This Is For
Operators facing a specific external pricing trigger right now and needing structured decision logic before any response is communicated.
Owners who have run the weekly and quarterly companions and want the third leg of the rhythm-calibration-response triad.
Mid-tier directors who need a structured pre-meeting analysis before any major pricing negotiation where the customer is already pushing.
